When I work with leaders on this, I encourage them to see leadership development as a system that operates across three parallel horizons:
1. Senior leadership development
As a senior leader, your own growth needs to evolve alongside the organization's growth. It's about:
- Expanding your leadership range: moving fluidly from operator to strategist to system leader.
- Deepening your inner capacities: resilience, reflection, and psychological flexibility.
- Modeling what leadership growth looks like for others in the organization.
How will your organizational institutionalize this type of development?
2. Culture as leadership infrastructure
Culture is the operating system that shapes leadership across every level. As a leader, you are constantly shaping this by:
- Articulating and demonstrating the organization's true leadership values.
- Setting norms around decision-making, feedback, and accountability.
- Creating psychological safety to surface tensions early and recalibrate as needed.
How will you capture, communicate and drive the organizational leadership culture?
3. Pipeline development
Your future leadership depends on the quality of your pipeline. This requires:
- Assigning stretch roles and cross-functional projects that accelerate learning.
- Sponsoring targeted development to sharpen judgment, influence, and self-awareness.
- Exposing rising leaders to enterprise-level challenges early.
How will you ensure that your leadership needs of today and tomorrow are planned for and met?
How to start
You don't need a perfect plan to start building your leadership system. But you do need to step into ownership of the process:
- Map the current state: Where is leadership strong today? Where are the growing pains? Use assessments (360 feedbacks, culture diagnostics, and talent reviews) to gather clear data and avoid assumptions.
- Clarify what great leadership means here: Define it. Talk about it. Make it part of daily conversations and decisions.
- Test and learn: Start focused pilots in each horizon. Use them to learn what energizes your leaders, what drains them, and why.
- Model the work: Your visible commitment to your own leadership growth will set the tone for the entire organization.
Every organization faces this inflection point sooner or later. The question is whether its leaders choose to architect a system that can truly carry the weight of its future.
Until next time, keep building your leadership system.
