In teams and organizations that often translates to a simple truth: if you see yourself as part of the system you're trying to fix, you become to entangled with it emotionally to be an effective problem solver.

What sets great leaders apart is their ability to look at the system as an object that can be redesigned according to their needs, rather than as something they are subject to.

Inside vs. Outside: The Leadership Shift That Changes Everything

There's a pattern that many leaders struggle with: being inside the very system they’re trying to improve. In this context, being "inside" the system isn't about structure or physical location. It's about your perspective. To be inside the system is a mental position: you experience the system as an extension of yourself, not as something separate you can examine.

When you’re inside the system, you don’t just manage it, you are it. Every glitch feels personal. Every inefficiency feels frustrating. Instead of observing the process, you’re tangled up in it emotionally: If this system fails, then I’ve failed.

When you’re outside the system, something shifts. You see it as a design problem, not a self-worth problem. The system becomes a tool you hold in your hands, not a mirror of your identity. You can examine it, experiment with it, and adapt it, without it threatening who you are.

And here’s the truth: a system always produces the outcome it is designed for. If you constantly have to intervene to get the outcome you want, the design needs to change.

Here's what being inside or outside looks and feels like:

Inside the System (Reality & Emotion)

  • Reality: The system runs you. It feels like you’re carrying the system on your back. Decisions feel heavy and reactive. The system and your own reputation feel tied together.
  • Emotion: Fear of exposure (“if it fails, I’m not good enough”), defensiveness (“don’t question my process”), hesitation (“I have to get this perfect before I act”).

Outside the System (Reality & Emotion)

  • Reality: You run the system. You can map it, test it, replace it.
  • Emotion: Curiosity (“what’s this showing me?”), detachment (“this isn’t me, it’s just the current design”), confidence (“if it fails, I’ll learn and adjust”).

How Leaders Can Step Outside the System

  1. Write it down. Give the system a name (“Our hiring funnel,” “Our sales process”). The moment you can label it, you create separation between you and it.
  2. Sketch the steps. What actually happens, from start to finish? Seeing it on paper turns a blurry identity issue into a tangible design challenge.
  3. Ask, “What small experiment will show me how this system really works?”
  4. Ask a colleague, advisor, or coach: “What do you see here that I don’t?” Outsiders naturally sit outside the system, so borrow their vantage point.

Bottom Line

The maturity of leadership often shows up in this one move: stepping outside the system.

When you can hold it at arm’s length, you stop defending it and start redesigning it. That’s how systems evolve, and how leaders grow.
